Fractional CTO · Agentic AI

Technology strategy that survives contact with reality.

You don't need a full-time CTO. You need the right one, right now. We embed into your team, align agentic AI strategy with business outcomes, and build architecture that scales without breaking.

Our philosophy

We build for outcomes, not optics.

Most technology consultancies optimise for billable hours, feature-velocity theatre, and frameworks that look good in decks but don't survive contact with reality.

We measure success by what ships and what scales. Every architecture decision, hiring recommendation and process change is judged against one question:does this move the business forward?

  1. 01

    Embedded, not advisory

We sit inside your team — in your standups, architecture reviews, and hiring loops. Not on the outside producing slide decks.

  2. 02

    AI-native by default

Every system we design assumes agentic AI as a first-class citizen, not a bolt-on afterthought.

  3. 03

    Velocity without fragility

Speed and reliability are not a tradeoff. The right architecture and culture make both possible at once.

The process

How an engagement actually runs.

A proven three-phase engagement — from architecture diagnosis to agentic engineering execution and team scale.

  1. 01Weeks 1–2

    Diagnose & align

We start with a deep audit — your stack, your team, your debt, your goals. No assumptions, no templates. Just an honest picture of where you are and a precise map to where you need to be.

    • Discovery sprint
    • Stakeholder interviews
    • Tech debt mapping
    • Risk assessment
  2. 02Weeks 3–8

    Architect & accelerate

We design the systems, processes and AI-native infrastructure that let your team ship with confidence. CI/CD, cloud architecture, agentic pipelines — built for scale from day one.

    • Roadmap design
    • CI/CD pipelines
    • Cloud & AI architecture
    • Engineering rituals
  3. 03Ongoing

    Lead & scale

We embed as your CTO — running hiring, mentoring engineers, aligning the board, and steering the team toward compounding velocity. We build the org that outlasts our engagement.

    • Hiring & onboarding
    • Engineering culture
    • OKR alignment
    • Board reporting

Client feedback

What founders say about working with us.

We have helped startups and scale-ups across SaaS, fintech, healthtech and AI-first companies build the technical foundations to scale.

  • 3 months

    to re-architecture

Khurram helped us go from a tangled monolith to a clean, AI-native architecture in under three months. He thinks like a founder, not just an engineer.
    Sarah M.CEO, SaaS Startup
  • Immediate

    return on spend

Having a fractional CTO meant we got senior technical leadership without the full-time cost. The ROI was immediate — our team shipped faster and with more confidence.
    James T.Co-founder, FinTech Scale-up
  • Production

    agentic pipeline

The AI strategy work alone was worth it. We went from experimenting with LLMs to having a production-grade agentic pipeline in our core product.

Working together

Three depths of involvement.

Every engagement is shaped around what is actually holding you back. Which of these fits is usually clear within one conversation.

  • 01

    Advisory

A senior technical voice in the room.

For teams who need judgment more than hands. We join your leadership conversations, review architecture decisions before they harden, sit in on hiring, and give you a straight answer when the tradeoff is not obvious.

    Usually right when

    • You have engineers, but no one senior enough to arbitrate technical direction
    • You are about to make a decision that is expensive to reverse
    • You need a technical read on a hire, a vendor, or a roadmap
  • 02

    Embedded

We join the team and own the outcome.

The work a CTO actually does — owning architecture, running the delivery cadence, hiring and mentoring engineers, and speaking for the technology in the board room. Day to day we are part of your team, in your tools, on your standups.

    Usually right when

    • The roadmap needs someone accountable for it, not just advising on it
    • You are scaling the engineering team and the hiring bar keeps slipping
    • Delivery is unpredictable and nobody owns fixing that
  • 03

    Organisation-wide

Technical leadership across several teams at once.

For larger organisations working through a transformation that spans more than one team. Engineering org design, AI governance and adoption, and the executive alignment needed to make change stick rather than stall in a steering committee.

    Usually right when

    • Multiple teams are solving the same problem in incompatible ways
    • AI adoption is happening in pockets, with no shared standard or guardrails
    • A transformation is underway and technical leadership is the missing piece

Before you get in touch

How does an engagement start?
With a conversation, not a proposal. We spend a short call understanding your team, your stack, and what is actually slowing you down. If we are a fit, we follow it with a brief diagnostic and agree the scope from there.
How much of your time do we get?
It depends on the depth of involvement, and we agree it up front. Time is tracked and reported weekly, so you can always see where it went — strategy, architecture, hiring, or execution.
Can we change the arrangement later?
Yes. You can deepen the engagement at any renewal point, and reducing it needs thirty days notice. We would rather adjust the shape of the work than have you carry one that no longer fits.
Do you work with AI-first or AI-enabled companies?
Yes — and it is a core strength. We have deep experience designing agentic systems, LLM pipelines, and AI-native product architectures, including moving them from prototype into production.
How many companies do you work with at once?
A small number, deliberately. Embedded technical leadership does not work if it is spread thin, so we take on only as much as we can genuinely be present for.

Let's talk

Ready to sprint toward what's next?

Whether you need a strategic partner, a technical co-founder, or someone to untangle your architecture — we're one conversation away. We take on a small number of companies at a time, so we'd rather understand the problem properly first.
